We launched in 2011 and focused primarily on delivering parcels from online stores to the regions. To deliver orders in Moscow, many stores hired couriers or used the services of local courier services, and sent them to other cities using Russian Post. Why did you decide to create your own courier service in Moscow?

If our agents in the regions - small companies who work in our system and according to our standards, then in Moscow potential agents are medium and large firms that have their own regulations and IT system. We understood that SCS (our own courier service) gives greater freedom of action in implementing the functions and services necessary for the client, so we decided to take a new path for us and open own service delivery.

I must say that in 2011 we already tried to launch our own courier service in Moscow. Then they realized that recruiting and training their couriers took too much time, and there was no longer enough attention to the development of the regions. Because of this, the pace of geographic expansion began to fall, and we made, probably, one of the most important decisions in the history of the company - we temporarily closed the delivery route in Moscow.

In 2013, we began to build delivery in Moscow according to the same principle as in the regions - we found two agents, prescribed work regulations with them and, for our part, organized and controlled delivery, but the introduction of new solutions and services was more difficult: the agents were relatively large, had their own regulations and system, and could not meet us halfway in everything. For example, we could not load orders at night to these agents, which forced us to pick up cargo from clients earlier with all the ensuing consequences.

At the end of 2016, we decided to make a second attempt to launch a courier service with our own couriers in Moscow. By that time, we had already connected the Maxima Express pick-up point network, and daily routes around Moscow became commonplace for TopDelivery. The decisive step towards opening our own courier service was a request from major client, who urgently changed the contractor in Moscow, and would be happy to send orders to our courier service, but on the condition that we pick up the orders at night, which we could only do by shipping orders directly to our couriers. And we did it.

What problems were solved?

We had only 3 weeks (since the online store needed to start exactly on February 1), a list of requirements from the client and an understanding of how the courier delivery department should function. Then we believed that to launch our own courier, forming the department itself and providing it with resources was a sufficient task, because we have been able to do everything else for a long time: integration with clients, the first mile, sorting, transfer of cash on delivery, support, and so on. But in reality, having your own courier service means introducing new functions in each department, which increases the complexity of the work. There were a lot more processes to think through than before. An important factor was that our representatives provided delivery services at a high level, and when switching to working with our own couriers, we had to maintain quality: provide the same large range of services and ensure the same high percentage of order purchases.

In the 3 weeks allotted for the launch, we managed to train staff in the basic processes, which we then fine-tuned throughout the year. The company has introduced radically new processes, the bulk of which fell on the shoulders of transport department. Of course, this required dozens of improvements to the system and learning how to sort orders for couriers. If earlier we gave Moscow to 2 windows to 2 different agents, now we had to sort orders among 50 couriers.

As a result, there were quite a lot of changes:

There were overruns here and there. For example, cash registers had to be purchased twice. At the time of launch, we already knew that in half a year everyone would be required to use online cash registers, but the online cash registers themselves were not yet available for sale. Therefore, in January 2017 we purchased cash registers for the first time, and in June 2017 - for the second time.

In fact, we were only happy about the appearance of FZ-54. We have been receiving product items from clients since 2011; all that remained was to add VAT to our system.

The couriers removed a significant part of the worries - we took into account our mistakes and recruited experienced people who already know how to deliver orders from online stores, so at the initial stage we only trained the office in new processes. This saved a significant part of resources, and there was no need to close the direction as in 2011. On the contrary, our own courier service acted as a driver of development in 2017.

A week after the launch of the courier service, the business analyst and I decided to go out on a route with one of the couriers to see with our own eyes his work, to understand all the problems and needs. Honestly, I felt a surge of confidence from this trip: the courier told us how he plans his route, how many minutes he calls the client, we heard how he communicates with the recipients. Then I realized that if all our couriers work so well, the recipients will definitely be satisfied, and the business will grow.

About the season

November-December is the traditional peak in the e-commerce market. Everyone is buying gifts for the New Year, and the number of orders in online stores is always growing. We have been preparing for the season since July, but it still came unexpectedly: in mid-November we experienced a doubling of volumes in one day. We were ready for such a number of parcels, but we thought we would reach it gradually by mid-December. Now the courier was working at maximum capacity, and volumes continued to grow every day. We felt like we were on pins and needles. The busy season has begun.

The workload on the quality department, which deals with order problems, has increased. The percentage of problematic shipments has increased slightly, but due to general increase Due to the volume of parcels, the guys had the feeling that everything was heading into the abyss.

We urgently moved all couriers to work 5/2 and 6/1 instead of 2/2, but it became obvious that these measures were not enough.

During the season, time was running out, so I went to the warehouse myself to understand the processes, helping the head of the sorting center with this. A few days later I connected the technical and commercial directors. Together we completed over 40 operations improvement tasks in just 3 weeks. We applied the theory of small steps in practice. Tasks with a deadline of no more than 3 days were transferred to IT, updates were rolled out every day.

As a result, already at the beginning of December, the shipment of all couriers was returned to 7:00-8:00 with an ever-increasing volume of parcels. They began to bring out the couriers on duty in a second wave. There are fewer disrupted deliveries. To maintain team spirit, I tried to talk more often about the successes of the warehouse and courier service and spent as much time there as possible, establishing processes.

Results

I must say that our own courier service allowed us to have more control over processes and better resolve emergency situations. For example, in 2016 we had a limit on the number of orders at the end of December. Then, taking risks, we attracted more partners, but we understood that they too could introduce limits, and this would be a serious blow to our business and reputation. This year we had more possibilities influence productivity: put more couriers on routes, negotiate with each to increase days and hours of work. In the end, we coped with the volume: we didn’t get up, got ready and delivered everything.

Some long-time clients called me personally. Some cursed and threatened to terminate the contract with us tomorrow. Others, on the contrary, noted that we were doing a good job. Of course, some of our clients stopped cooperating with us and switched to competitors. But new clients also came to us from these same competitors and were satisfied. During the season, some "exchange" of clients is almost inevitable. It’s nice that the vast majority of clients went through the season with us, some not for the first time. It's great to have clients who, like us, are committed to long-term partnerships.

Conclusions

Based on the results of the season, I have two main conclusions:

1. The season will almost always exceed your wildest expectations.
2. A united team will save the situation.

It was the team that helped us cope with the increase in the number of parcels. We worked more than usual, went to work on weekends, took on more responsibilities. I am very grateful to those people who did more than I expected of them, without thinking in terms of “this is not my area of ​​​​responsibility.”

We did a lot for the first time. And for the first time, I think it turned out very well. In my opinion, we had a year in three. I am confident that in 2018 we will have a more successful season. Taking into account our experience, we will prepare for the season a little differently.

Future plans

We are gradually closing all problem areas, and since January, positive results from the changes in December have become visible. On March 5, we moved to Nagatinskaya - the new warehouse has 60% more usable space, which will improve a number of processes and significantly speed up the sorting of orders and loading of couriers. The office is now located next to the warehouse, which means communication between departments will improve.

There are many large and small tasks in the plans. We are about to launch several important improvements, for example, acquiring in regions and online order statuses. Over the course of the year, we want to give customers the opportunity to send multi-place orders and expand the geography of delivery of large-sized cargo (currently we transport cargo cargo only in Moscow). We will continue to reduce delivery times. Last year they hardly talked about this, but in fact they began to deliver faster to about 40% of cities in our geography.
